In practice, a GEO agency works on three levers: structuring your content so an AI can easily reuse it, the trust signals that push a generative engine to cite you as a source, and tracking your actual presence in those answers.

GEO does not replace SEO, it builds on it. A page that isn’t indexed by Google has almost no chance of being cited by an AI. That’s why a GEO agency that ignores classic technical SEO fundamentals should raise a flag for you.

Why Is Choosing a GEO Agency So Risky in 2026?

The GEO market has really only existed since 2024. You’ll rarely find an agency with more than two or three years of real experience in this discipline, which changes what you’re actually evaluating: not fifteen years of track record, but a method and an ability to adapt.

Most agencies presenting themselves as “GEO specialists” today are former SEO agencies that added a line to their offer, without a dedicated measurement tool or their own methodology.   • Transparency about limits: nobody can guarantee a citation in an AI answer, since model behavior isn’t public. An agency that promises guaranteed results is lying.
  • Verifiable references in your sector: a B2B SaaS case and a local e-commerce case aren’t managed the same way.
  • Consistency between the quoted price and the actual scope: a very low price for a full audit + content + tracking package should make you question what’s actually delivered.

What Questions Should You Ask a GEO Agency in a Meeting?

Here are the exact questions I recommend asking, word for word, to cut through generic sales talk.

  • “What tool do you use to track my citations in ChatGPT and Perplexity, and can I see a sample report?”
  • “Which LLMs do you prioritize, and why those for my industry?”
  • “How much of your service covers the underlying technical SEO?”
  • “Can you show me a client in a sector close to mine, with before/after numbers?”
  • “What happens if my citations don’t move after three months?”
  • “Do you have a commercial interest in the tracking tool you’re recommending to me?”

That last question deserves a note. It isn’t a gratuitous trick question: several agencies and tools in the sector, myself included with Cockpyt AI, have a commercial link to the solutions they recommend. That’s not a problem if it’s stated clearly upfront. It becomes one if you find out afterward.

GEO Agency or Independent Consultant: What’s the Difference?

A GEO agency gives you access to several specialists in parallel (content, technical, data), with a heavier cost and reporting structure. An independent consultant gives you a single point of contact who manages your account personally, with fewer layers between you and the actual work.

GEO, still a young discipline, fits the independent format particularly well: the monthly workload often stays modest (content production, technical adjustments, reading citation reports), without requiring a full team.

In my view, for a small or mid-sized business, the deciding factor isn’t agency versus freelancer in the abstract, but how consistently available the person who actually understands your account is.
