Key Takeaways
Search Console, your rank tracker and your browser measure three different realities, and none of them is wrong. Identify which of the six causes applies to your case, then pick the number that matches your business model.
Search Console says 27, your rank tracker says 1, and in a private window you are number one. All three numbers are correct. The ranking gap comes from three instruments that do not ask Google the same question.
I measured this gap on two distinct cases: a national keyword where Search Console shows 27 with the exact query filter already applied, and a hypnotherapist based outside Angers, ranked 4 by tools and 12 in Search Console. Here are the six possible causes, the test that settles each one, and the number you should actually steer by.

Why is your Google ranking different depending on the tool?
There is no such thing as a single Google ranking, but three measurements answering three different questions. Your rank tracker records a ranking in a fixed context. Search Console reports what real searchers actually saw. Your browser displays your own personal SERP. The three numbers diverge by design, not by error.
| Instrument | What it measures | What it cannot see | The question it answers |
|---|---|---|---|
| Google Search Console | Positions actually displayed to real searchers, averaged and weighted by impressions | Your ranking today, your competitors’ rankings, city-by-city detail | What did Google show of my site, to whom, and how often? |
| Rank tracker (SE Ranking, Semrush, Ahrefs, Monitorank, Haloscan) | An organic reading at a single moment, from a declared location and device | SERP blocks, other cities, real searcher behaviour | Where do I rank in a stable context I can compare over time? |
| Manual search | One person’s SERP, yours, at this moment and in this place | Absolutely everything else | What does my results page look like, for me, right now? |
The practical consequence fits in one sentence: a gap between these three numbers is not a bug to fix, it is diagnostic information to read.
Two real gaps, measured and explained
Case 1: a national keyword, 27 versus 1
On one of my own keywords, Search Console shows an average position of 27 over the last three months, with the exact query filter already applied. My rank tracker reports 1. In a private window on desktop, I am first. On my phone, first as well.
What this case rules out immediately: the filtering error, which is the explanation served by almost every article on the subject. The scope is correct. The gap persists.
I am publishing this case without closing it, deliberately. After the first two steps of the protocol below, two causes remain in play: the three-month window diluting a recent improvement, and the geographic distribution of impressions. An article handing you a neat diagnosis on a case picked for the demonstration teaches you nothing. What helps you is the test sequence, because it works on your own case.
Case 2: “hypnose Angers”, three numbers and three contexts
Jean-Marc Atkins is a hypnotherapist and sophrologist. His practice sits in Avrillé, ten minutes from Angers. His target query is “hypnose Angers”. The readings:
- Rank tracker geolocated on Angers: position 4
- Search Console, exact query filter: position 12
- Private window search from Nice: position 9 to 11
All three measurements are accurate and none of them answers the question that matters. The tool records an organic ranking while ignoring the local pack sitting at the top of the page. Search Console aggregates searchers located well beyond the catchment area. The check from Nice carries no value, since Google arbitrates proximity and a practitioner based in Avrillé does not hold the same relevance seen from Nice as seen from central Angers.
The real question for this business is: where does he rank for someone searching from central Angers, on mobile, at 6pm? None of the three instruments asks it.
In my view: a gap beats a single reassuring number
In my view, a consultant who looks at one source only is giving up their best diagnostic tool. When my three measurements converge, I learn that my page is stable. When they diverge by ten places, I learn something far more useful: that my visibility depends on a variable I had not identified. A geography, a device, a SERP block, a conflict between two of my own URLs. The gap is the symptom, and a symptom beats a flattering number taken out of context.
How does Search Console calculate average position?
Search Console’s average position is the average of the topmost positions occupied by a link to your site, across all impressions recorded within the selected scope. It is never a ranking at a given moment, which is why it displays with decimals.
If your site appears at 2, 4 and 6 on the same results page, the value recorded for that impression is 2. Google does not average your three appearances, it keeps only the best one.
The point almost nobody explains concerns how Google counts positions. According to the official Search Console documentation, each element in search results occupies a single position, whether it contains one link or several child links. An entire carousel, a local pack, a “People also ask” block or an AI Overview each count as one position, exactly like a classic blue link.
Your rank tracker, on the other hand, numbers organic results and ignores those blocks. On a feature-heavy results page, the structural gap between the two counting systems easily reaches three to six places, without either being wrong.
Google also documents the fact that you will not necessarily see your site when running the query yourself. Its documentation states that results are specific to the time, place, device, and recent history
of the person searching. Your manual check therefore measures your personal context, not a ranking.
The five settings that change the number while nothing moves in Google:
- Time range: three months by default, an average that dilutes any recent progress.
- Country: without a filter, you blend every market your site appears in.
- Device: mobile and desktop SERPs share neither composition nor block count.
- Search type: Web, Image, Video and News produce unrelated position values.
- Displayed dimension: a page’s position aggregates all its queries, a query’s position aggregates all its pages.
The 6 causes of a ranking gap
1. The time range analysed
Search Console shows three months by default. A page that moved from position 35 to position 1 three weeks ago will display an average near 25, mathematically exact and strategically useless.
The test: compare the position over 7 days, 28 days and 3 months. If the curve drops sharply, your tool is right and Search Console is showing you a past that no longer exists.
2. Location
The dominant cause on any query with a local component, and the main cause in the Atkins case. Your tool queries Google from a declared location. Search Console aggregates every real location of your visitors, including those where you do not appear.
The test: filter by country, then compare impression volume against the keyword’s estimated search volume. If you capture a tiny fraction of the expected impressions, you only appear on a marginal share of the SERPs actually displayed.
3. Device
The mobile SERP stacks more blocks before the first organic link. The same page can sit at position 2 on desktop and position 7 on mobile, with no change in organic ranking.
The test: segment by device in Search Console, then check which device your tool is set to. In most cases it reads desktop while your audience is mostly mobile.
4. SERP blocks consume positions
This is the most underestimated structural cause. Local pack, AI Overview, video carousel, “People also ask” block, knowledge panel: each occupies a full position in Google’s counting. Your tool reports 4 because it counts the fourth organic link. Your eye sees 9 because it counts what actually appears.
The test: open the SERP and count every element above your result, regardless of its nature. You get the Search Console number.
5. Hidden internal cannibalisation
Since Search Console keeps only your best position per impression, two of your URLs competing on the same query produce a flattering aggregate number, while your tool, which follows one declared URL, shows a degraded position.
The test: filter the query in Search Console, then switch to the Pages tab. If several URLs appear with meaningful impressions, the gap is not a measurement artefact, it is a site structure problem to fix.
6. The actual distribution of impressions
An average position of 27 can cover two opposite realities: thousands of stable impressions at position 27, or a handful of impressions at position 1 drowned in a mass of impressions at position 40 coming from contexts where you are not relevant.
The test: export the data day by day and look at the spread rather than the average. An average tells you nothing about the distribution producing it.
The 5-check reconciliation protocol
Ten minutes are enough to know which number to steer by. Run the sequence in this order, stopping as soon as one step explains the gap.
- Check the scope. Exact query filter, Web search type, Queries dimension rather than Pages.
- Shrink the time window. Move from 3 months to 7 days and observe the size of the movement.
- Segment by country, then by device. Compare each segment with your tool’s exact configuration.
- Count the SERP blocks. Open the results page and count every element above you, not just the blue links.
- Compare actual and expected impressions. A genuine number one on a keyword with 1,000 monthly searches should generate several hundred impressions. If the count falls short, your number one is circumstantial.
Which gap is normal, and which is not:
- 2 to 3 places: normal gap between two collection methods. Change nothing.
- 4 to 8 places: typical signature of SERP blocks or a device mismatch. Check steps 3 and 4.
- More than 10 places: geographic, temporal or structural cause. Run the full protocol.
- More than 20 places: collection methodology or tool configuration problem, most often tied to the query location.
Which ranking should you actually steer by?
The right number depends on your business model, not on your software subscription.
National business
Steer by Search Console, filtered by country and device, over a 28-day window. Your rank tracker works as a daily movement detector, not as a reference indicator.
Local business
A standard rank tracker does not answer your question. A single reading from a single point does not describe a catchment area. You need grid-based measurement, recording the ranking from dozens of points spread around the practice or store. That is the only way to know at what distance you disappear.
E-commerce
A product page’s ranking matters less than the share of transactional queries where you appear on page one. Think coverage, not rank.
In my view: the number I refuse to put in a client report
In my view, the overall average position shown at the top of the performance report has no place in a report. It aggregates every one of your queries, including the most marginal long tail. A site expanding its semantic coverage watches that average degrade while its traffic grows. I have seen business owners panic over an average moving from 14 to 19 while their clicks had risen 40%. I only report filtered positions, query by query, segmented by country and device, alongside impressions and clicks. The rest is decorative metrics.
In 2026, ranking no longer covers all of your visibility
A growing share of your appearances in Google simply has no position. On 3 June 2026, Google launched dedicated generative AI performance reports inside Search Console, covering AI Overviews, AI Mode and generative AI features in Discover.
That report provides impressions and the pages involved. It provides no clicks, no click-through rate, no average position, no queries. Google also states that this data remains included in the overall performance report, which continues to track the site’s overall visibility. In other words, those appearances are already blending into your historical average position with no way to isolate them.
The consequence for your reporting is direct: ranking still measures blue links correctly, and it says nothing about the surface capturing a growing share of attention. Ahrefs compared 300,000 keywords, half of them triggering an AI Overview, between December 2023 and December 2025, and measured a 58% drop in position-one click-through rate when an AI Overview is displayed. Ranking first and no longer being clicked has become a common situation.
The metric taking over is not a position but a citation share: how often your brand is named in generative answers, and which brands are cited in your place. I measure that share with Cockpyt AI, the tool I co-founded, which I disclose for transparency. Other solutions exist in this market and the measurement principle stays the same whichever platform you choose.

Frequently asked questions
What ranking gap is normal between Search Console and a rank tracker?
A gap of 2 to 3 places comes from the difference in collection method and requires no action. Between 4 and 8 places, look at SERP blocks and the device being measured. Beyond 10 places, a geographic, temporal or structural cause is at work. Beyond 20 places, suspect the query location configured in your tool first.
Does a private window give a reliable ranking?
No. Private browsing removes session cookies, not your IP address, not your location, not your browser language, not your device type. You are not measuring a neutral SERP, you are measuring your SERP with the history cleared. For a local keyword measured from another city, the result carries no value.
Why is my average position above 10?
Because Search Console also records impressions beyond the first page. If searchers browse page 2 or page 3 and your site appears there, those positions enter the average. A value of 27 typically corresponds to visibility sitting mostly on page 3.
Search Console or rank tracker: which one should I trust for a client report?
Both, for separate purposes. Search Console provides the reference data, since it comes from Google and describes real displays. The rank tracker provides comparability over time and visibility on competitors, which Search Console does not offer. Present Search Console as the source of truth and the tool as a trend instrument.
Do AI Overviews distort my average position?
They change it in two ways. An AI Overview occupies a full position in Google’s counting, pushing down every result below it. And since June 2026, impressions from generative features are recorded in the overall performance report with no way to remove them. The dedicated report, for its part, provides no position at all.
How do you measure ranking for a local business?
With a geographic grid, not a single reading. A reading from one point does not describe a catchment area. Measure from dozens of points spread around your address to identify at what distance you drop out of results, then cross-reference with your Google Business Profile statistics.
How long before a new ranking appears in Search Console?
Data arrives with a one to three day delay, and the average position only reflects the new reality once enough impressions have accumulated over the analysed period. On a three-month window, recent progress takes several weeks to become readable. Shrink the window to 7 or 28 days to see the movement.
